If you commission a custom-designed plastic product, the single largest upfront investment is usually not the first production run — it is the mold. Tooling decisions made before you pay shape your unit cost, your lead time and your leverage with the factory for years. Here is what first-time ODM buyers should understand.

What a mold actually is

An injection mold is a machined steel (or aluminum) tool, built specifically for your part, that the molding machine fills with hot resin thousands of times over its life. It is product-specific: change the design meaningfully and the mold must be modified or rebuilt. That is why factories quote tooling separately from unit price.

What drives tooling cost

Four factors dominate. Size and complexity: a large storage box with a hinged lid and living hinges costs far more to tool than a simple tray. Cavity count: a multi-cavity mold produces several parts per cycle, raising tooling cost but cutting unit cost — the right choice depends on your volume forecast. Steel grade: harder steel costs more and lasts longer; for a product you expect to sell for years, cheaper tooling is usually false economy. Surface finish: high-gloss or textured finishes add machining and polishing time.

Typical timelines

For household products, expect several weeks from design freeze to first trial samples (often called T1), then one or two rounds of adjustment before the mold is approved for production. Build this into your launch plan — tooling time sits before the production lead time, not inside it.

Freeze the design before steel is cut. Changes on a drawing cost hours; changes on a finished mold cost weeks and real money.

The ownership question — ask it explicitly

Who owns the mold you paid for? Get the answer in writing on the proforma invoice. A fair arrangement states that the buyer who funded the tooling owns it, that it will not be used for other customers, and what happens to it if the relationship ends. A factory with in-house tooling has an easier time honoring exclusivity than one that outsources molds to a shop it does not control — and in-house toolmaking also means faster engineering changes when you tweak the design after launch.

Protecting your design

Beyond mold ownership, sensible protections include a written confidentiality commitment before you share drawings, watermarked design files during development, and choosing a manufacturer whose business depends on B2B reputation rather than selling its own retail brand alongside yours.

When ODM is worth it — and when OEM is smarter

Custom tooling makes sense when you have a validated product idea, a differentiated design and volume expectations that amortize the mold over a reasonable unit count.
